How to price an SEO retainer in India without losing money

The most common pricing mistake is not charging too little. It is not knowing what the work costs to deliver, which means you cannot tell whether you are charging too little until several months in, when you are already resentful.

Start from hours, not from the market rate

Before quoting, write down the work you will actually do each month and the hours each item takes. An audit, four content briefs, technical fixes, a reporting cycle, and two client calls is a real number of hours, and it is usually larger than the number in your head.

Multiply by the hourly value you need to earn. That is your floor. Anything below it is a decision to lose money, which is sometimes a valid decision, but it should be a decision rather than a surprise.

Price the scope, then hold the scope

Indian clients negotiate. This is normal and not a sign of disrespect. The mistake is negotiating on price while leaving scope unchanged, which converts a profitable retainer into an unprofitable one without anyone noticing.

When the client pushes on price, reduce the scope by an equivalent amount and say so explicitly. Four briefs becomes two. This keeps the hourly value intact and teaches the client that scope and price are connected.

The advance is not optional

Take an advance. Fifty percent is standard for project work and one month upfront is standard for retainers. Clients who refuse an advance are telling you something useful about how the rest of the engagement will go.

Put payment terms in the agreement with a specific date rather than a number of days, because 'thirty days' is interpreted generously by everyone.

Raise prices on existing clients

Most freelancers never raise prices on existing clients and instead quote higher to new ones, which produces a client base where the longest-standing relationships are the least profitable.

Give sixty days notice, tie the increase to a specific expansion of scope or an inflation adjustment, and accept that one client will leave. That client was usually the one consuming the most time.
